Case Study 1

The problems identified by the management team were impacting on productivity levels, and involved issues such as, material handling and quality.

As the company had no spare management resources available to investigate the problems or to take corrective action, Your Enterprise Support Ltd were contracted to identify and quantify the issues that were causing the problems and then to make recommendations to resolve the issues.

A strict time table was agreed:

  • 5 man days for the investigations.
  • 3 man days to make recommendations that would improve the situation.
  • 2 days to produce a working document that would enable the recommendations to be implemented.

On the first day of investigations it was obvious that:

  • Both lines were completely out of balance.
  • Standard operations were not being adhered to.
  • Materials used in the manufacturing process were being subjected to excessive handling by fork lift trucks
  • The material handling problem was further complicated by virtue of the fact that the materials used in the process had been block stacked and that the fork lift trucks were being allowed to operate within pedestrian work areas.

For the remainder of the five days:

  • We undertook a rapid work measurement exercise.
  • We reviewed the Standard Operating Procedures.
  • We identified the reasons as to why the different teams deviated away from the Standard Operating Procedures.
  • We identified major maintenance issues.
  • We identified how and why raw materials were being damaged before they were delivered line-side.
  • We identified several Health and safety issues.

From our investigations we were able to:

  • Rebalanced both lines which enabled the company to reduce the overall manning of the cost centre by 12, giving an immediate saving of around £250,00. 00 year on year.
  • Recalibrate and reset both lines so that 'Standard Operating Procedures could be controlled, which improved the overall quality of the product and increased output by 22%, which negated the need for weekend working.
  • Make recommendations that removed all fork truck traffic from out of the work areas.
  • Make recommendations that significantly reduced the movement and damage of raw materials by fork trucks.
  • Make recommendations that ensured that damaged raw materials were not delivered line-side.
  • Make recommendations that would remove all of the Health & Safety issues.

As a value for money project the client was delighted with the savings and the way in which YES dealt with the grass roots problem. The client was also particularly impress as to how the project was managed and the way in which it presented all of the side issues they were not expecting.
